Pop quiz:
What do you see when you look at this image?
Are you looking at:
If you picked 3, you’re right. When I spent the summer in the Alps, I got a text message every week with the core metrics telling me my business was growing strong. Then I spent the day exploring the mountains. This is my reality. And it can become your reality, too.
How?
You need two things:
a) A systemized business that runs on autopilot
b) A personal brand that makes money while you sleep
But you can't build any of them without having clarity on your processes. The biggest reason why founders don't build systems is that they don't know which ones they need. They don't know which systems they need because they haven't mapped their business.
Today, I'm going to help you create your funnel map in 3 simple steps:
Step 1: Map out your funnel
Step 2: Identify the "Un-F*ck-Up-Able" Funnel Stages
Step 3: Design Your Company Accountability System
Once completed, it gives you an actionable roadmap to founder freedom. If you follow these steps, you can travel anywhere in the world while running your business:
Your entire business consists of just two mega systems:
Until you have both of these systems mapped out, your business is a black box. You rely on muscle memory. That makes it impossible to delegate tasks and caps your growth.
So how do you map out your systems?
For each system, follow 4 steps:
1) Grab a pen and paper (or a digital whiteboard)
2) Map out the starting points
For the Growth System, this is usually the first time a prospect sees your content. LinkedIn content, for example. For the Fulfillment System, it's when you closed a new sale and onboard a new client.
3) Map out the endpoints
The last step of the Growth System is making the sale. The last step of Fulfillment is usually asking for a testimonial or referral.
4) Fill in the gaps between the start and end.
Ask "Then what?" after each step. Keep adding boxes until your funnel is fully mapped.
5) Connect the dots
Use arrows to show the flow a prospect moves through.
When you're done, it should look something like this:
These flowcharts may seem basic, but that's the whole point -
To make your business so simple that others can easily understand it.
It gives your team instant clarity on what you do and how you do it. Plus, these "maps" form the foundation of your operating system.
Documenting everything doesn't work. It will take you months. And by the time you're done documenting, your processes will have evolved, so you'll have to start again. It's never-ending.
Here's what to do instead:
Apply the 80/20 rule to documenting processes.
Document ONLY the most critical tasks that drive real value.
Ask yourself:
"Which parts of the process can we absolutely not afford to f*ck up?"
Look for stages in your funnel that are:
1. High stakes
2. High potential for human error
These are your "Un-F*ck-Up-Able Stages." Usually, these are 10-20 stages of your entire business. Each one deserves its own playbook.
At Founder OS, we follow a "Document while doing" rule -
We create playbooks while we work.
Use our 3-step workflow:
(by the way, you get instant access to all our playbooks inside Founder OS)
It's not rocket science, and it's effective:
Because you're only documenting the most important stuff, these playbooks actually get used.
Good people can't beat bad system design.
When your playbook's suck, even good hires end up doing bad work.
As a founder, it's your responsibility to give your team great systems to work within. To empower them to do their best work. That's what you did in step 2. But you still need good people to do the work.
How to do this:
"Who on my team is uniquely accountable for ensuring that this step of the process is done the right way?"
By "right way", I mean according to the playbooks you documented. See how this all fits together?
To keep track of all this, I map out my team and the funnel in my Accountability Sheet:
It maps out every team member’s:
It's simple, but the clarity it provides eliminates the phrase "that's not my job" from your company.
The Accountability Sheet also shows you:
It also makes hiring new people easier. When hiring for a new role, simply make the "responsibilities" equal to the funnel step you expect them to own.
The goal of the Accountability Sheet is simple:
To have 0 accountability bullets next to your name.
When you get there, your business does all its critical operations without you. It enables you to go on vacation whenever you want and return to a healthy business.
None of this will happen overnight.
But if you start mapping out your funnel today, you have a roadmap for freeing yourself from the day-to-day.
I hope this helps.
Of course, there is a simpler and much faster way to get out of the daily grind -
Let others build the systems for you. Or, even better, get access to proven plug-and-play systems that you can apply instantly.
That's exactly what we give you inside Founder OS+. In Founder OS+, we build out these systems for you.
