The Simple System I Used to Remove Myself from My Business (and 10X My Revenue)

When I was working 14-hour days back at my first startup, I felt I was too busy to stop being busy.

People told me to "work on the business instead of in the business". But nobody told me how.

So I made a stupid mistake -

I should've delegated my busy work to free up time for high-level tasks.

Instead, I tried to add 4 hours of working "on" the business to my 14 hours "in" the business. It broke me.

At my 2nd business, Herb, I swore to myself that I'd never make the same mistake again.

Today, I spend 37 minutes a month running Herb.

In this newsletter, I'm going to show you the system I used to free up 40 hours a week and 10X my income.

It's simple. You only need to do 3 things:

1) Get clear on what you love (and hate) doing

2) Clone yourself using 2 strategic hires

3) Create a simple delegation system

Let's double-click on those.

Pillar 1: Get Clear On What You Love (And Hate) Doing

You can't hand off tasks if you don't know what's truly yours to own.

That's why the first step in cloning yourself is to list your non-negotiables. Mine are:

  • Daily time with loved ones
  • 8 hours of sleep
  • Creative output

But just as important as your "Dream week" is your "Nightmare Week" - the tasks you HATE doing.

For example:

  • Coordinating meetings
  • Booking flight tickets
  • Accounting

Now, write down every single task you're currently doing in this doc:

Tasks List

Get detailed. The more specific, the better.

Categorize each task into one of four buckets of the Eisenhower Matrix:

  1. Important and Urgent - High ROI activities that directly impact revenue or growth.
  2. Important but Not Urgent - Valuable tasks (creative work, hiring, etc) that don't have a hard deadline.
  3. Not Important but Urgent - Unexpected demands from others. Busy work that feels time-sensitive.
  4. Not Important and Not Urgent - Time wasters, unnecessary meetings, low-value distractions.

You should end up with a list of tasks for each like this:

Pillar 2: Clone Yourself Using 2 Strategic Hires

Once you have your categorized task list, it's time to start delegating. The goal is to get anything that's not in Quadrant 2 (Important but Not Urgent) off your plate. This is how you clone yourself and create massive leverage.

To do this, you will hire two roles:

1) A Chief of Staff to run your day-to-day (urgent and important tasks)

2) An Executive Assistant to take care of low-leverage tasks (urgent and not-important)

How To Hire a Chief of Staff

Your Chief of Staff is not like other hires.

Other hires give you an extra pair of hands. A Chief of Staff gives you an extra brain. They're an extension of you, driving high-priority initiatives forward.

To hire a Chief of Staff, copy-paste your list of "Important and Urgent" tasks into AI.

Use this prompt:

"I'm looking to hire a Chief of Staff for my business. Here's a list of the tasks I want them to do. Please write a job description with relevant tasks and qualifications for a Chief of Staff to take these tasks off my plate:

[copy-paste your urgent and important tasks here]"

When hiring your Chief of Staff, keep 3 things in mind:

  1. You'll spend a lot of time with this person, so make sure they're fun to hang out with
  2. Look for the ability to think strategically and connect daily tasks to big picture goals
  3. Pay special attention to how they communicate - look for proactivity

To onboard your Chief of Staff, check out my CoS onboarding checklist. The tl;dr:

1. Share your Non-Negotiables and Anti-Routine lists so they deeply understand your priorities

2. Have them shadow you for 2-4 weeks

3. Hand off ownership for one task at a time

How To Hire An Executive Assistant (EA)

A Chief of Staff can manage your team for you, build new systems, and unblock bottlenecks.

But you don’t want them tied up in simpler tasks like:

  • Booking & organizing your travel
  • Managing your calendar
  • Answering emails

For these tasks, you want an Executive Assistant (EA).

When it comes to hiring EAs, I prefer Athena. I first heard about them from Sam Corcos on Tim Ferriss’ podcast, and I must say -

Athena delivers the OPPOSITE of the usual Virtual Assistant experience.

Normal VAs take months to train, are hard to delegate to, and wait for you to give them tasks.

Athena’s EAs are pre-trained, delegate to themselves, and proactively identify action steps.

If you don’t have an assistant, you are the assistant.

Pillar 3: Maintain Accountability and Alignment

Hiring a Chief of Staff and EA isn't a silver bullet - it's the foundation.

You need the right delegation infrastructure to support them. Here's how to do it:

How I Run The Founder OS Day-To-Day Using Asana

At Founder OS, we use Asana to run the day-to-day.

There are 1000s of books on project management out there. But there's only 1 framework that stuck with me to this day.

It's the "Tasks, Projects, and Rituals" framework.

Think of your team's work in 3 categories:

  1. Tasks - One-off, single-step to-dos
  2. Projects - Multi-step, one-off initiatives with a specific start and end date.
  3. Rituals - Ongoing, repeatable processes that happen daily, weekly or monthly.

The big delegation mistake most founders make?

They only delegate tasks, when in reality, almost every task can become a ritual.

For example, say you delegate the task:

"Send invoice to new client"

You could create a system for it to make it a ritual, such as:

"One a month, send an invoice to this client"

How To Operationalize The "Tasks, Projects, and Rituals" Framework

In Asana, create a board with the following titles:

  1. One-off tasks
  2. Projects
  3. Weekly Rituals
  4. Monthly Rituals
  5. Quarterly Rituals
  6. Annual Rituals

Then, draw each delegated task into one of those categories and assign it to your EA or Chief of Staff.

Now you have a dashboard for all your delegations in one spot.
